 How do you handle the NPC to Henchmen transition?

What the title says basically.

There are some NPCs in the PCs group that sometimes stick around for a long time and they become a part of it. Over this time it is common that the PCs start too react to the NPC in different ways just as they relate to each other. Those that get along with the PC exceedingly well naturally make the NPC thier henchman. Now, in my campaign this usually means for me that the PC gets control of the NPCs character sheets, plays him/her in all combat and gets a certain control over the NPCs descisions (but not a total control).

This is however not the DMG's way to handle henchmen and it is my impression that there's a different way to handle this for every DM out there. I would like to hear yours.

Our way is the same as yours.
In my email campaign atm, the lover of one of the party is along with them at the moment. I personally have been taking control of her actions in combat etc for ease of play, but I allow the player to write most of her responses etc
